Collaborating with GenAI: Understanding Co-Creation Dynamics in Hybrid Creative Teams

Abstract:
This study investigates the dynamics of co-creation between humans and generative artificial intelligence (GenAI) during two creative jam sessions. Bridging the concepts of hybrid creative team and Tuckman's team development model, we analyse how human-AI collaboration shapes creative workflows. Drawing on non-participant observation of six animation teams and eighteen semi-structured interviews, our findings reveal a paradoxical reconfiguration: while GenAI accelerates ideation and prototyping, it simultaneously introduces technical friction and fragmentation risks. Animation teams can adopt distinct co-creation postures (creative openness and creative control) that evolve across team development stages. We propose an augmented Tuckman model revealing how GenAI impacts teams across three spaces (Human-AI Collaborative Space, Liminal Zone, and Fragmentation Space), each characterized by different affordances and vulnerabilities. We conclude with managerial recommendations to build resynchronization moments aligned with developmental stages to sustain collaboration while enabling technical and creative appropriation of GenAI tools.
